Build Systems That Create Margin

Church communications is one of the fastest places for chaos to show up. Ideas come from every direction. Events stack up quickly. Details get lost in hallway conversations. And the team trying to “just make it happen” ends up carrying pressure that was never meant to live on their shoulders.

In this episode, we unpack the project management system our communications team uses to support nine campuses with clarity, healthy rhythms, and better ministry outcomes.

Start With One Intake Point

If you want less confusion, you need one clear place for requests to land. At Brentwood, that intake form is called a Commreq, short for communications request. It is not busywork. It is what turns a ministry idea into a project the whole team can see, understand, and execute. A strong request form also protects people. If someone gets sick, loses access, or is out of the office, the information does not disappear with them. The whole team can still move forward.

Clarify the Non-Negotiables Up Front

One of the simplest ways to reduce revisions is to require key details before a project begins. For events, that includes:

  • Date, time, and location
  • Registration link or clear next step
  • The real goal of the event, not just the title

If those details are missing, promotion becomes a guessing game. And guessing always creates more work later.

Build a Checklist for Every Project

Even if you do not have a complex project management tool, you can build a system by using repeatable checklists. Most church events will require some version of:

  • Promo copy
  • Graphics
  • Bulletin or weekly email placement
  • Slides
  • Social media decisions
  • Print or signage, if needed

When your checklist is consistent, your execution becomes consistent.

Use Tiers to Protect Your Team

Not every request deserves the same level of production. We use a tier system to help us make decisions quickly and fairly. The biggest initiatives get the most support. Mid-level campus efforts get solid promotion. Smaller events get simpler deliverables. This keeps our team focused on what matters most and protects margin for high-impact ministry moments.

Late Requests Require Clarity, Not Guilt

Late projects will happen. Emergencies are real. But constant urgency creates burnout. Our approach is to:

  • Track what is late
  • Negotiate what is realistic
  • Offer alternative solutions
  • Keep relationships human

Sometimes the best answer is not “no.” It is “we cannot do everything, but we can do this.”

The Real Secret Is Deadlines

Tools help, but tools cannot replace leadership culture. You can build the most beautiful system in the world, but if your staff does not honor deadlines, the system will not work.
